Growing your own: Developing Emerging Leaders in Tech

Project Background

Instaclustr by NetApp, a rapidly growing technology company in the ICT and cyber sector, identified the need to invest in the development of its emerging leaders. Recognising the importance of foundational leadership skills as defined by the Future Skills Organisation (FSO), the company sought to gain a competitive advantage and establish a strong leadership pipeline.

Evolutioned was selected due to our expertise in people development, organisational dynamics, and technical understanding. Our mission was to design a tailored professional development program that would equip early-career professionals with the essential leadership tools and insights they needed to succeed in their evolving roles.

Initial Assessment: Understanding the Need

When our team began working with Instaclustr, we conducted a thorough needs analysis to gain deep insights into several critical areas:

  • The company’s unique organisational culture and values
  • Leadership expectations specific to the technology sector
  • Skill gaps among emerging leaders within the organisation
  • Growth aspirations of the business and its people

This comprehensive assessment process included structured interviews with key stakeholders and potential program participants. We used these insights to identify three core areas of development that would form the foundation of our leadership program: Understanding Self, Understanding Team, and Understanding Organisational Context.

The Journey: Program Design & Implementation

Challenge 1: Balancing Technical and Leadership Development

The Problem:

In technology companies like Instaclustr, professionals often rise through the ranks based on technical prowess rather than leadership ability. Many emerging leaders excelled in technical domains but lacked foundational leadership skills necessary for guiding teams and contributing to organisational strategy.

Our Solution:

Evolutioned designed a multi-part program that leveraged our expertise in both people development and technical knowledge. We created modules that:

  • Built upon participants’ existing technical strengths while introducing complementary leadership concepts
  • Emphasised active discussion and skill-building exercises relevant to real challenges in the organisation
  • Incorporated regular reflection opportunities to consolidate learning
  • Fostered a collaborative peer learning environment within the participant cohort

Our approach acknowledged the technical foundation of participants while systematically building their leadership capabilities through practical, relevant content.

Challenge 2: Creating a Cohesive Development Journey

The Problem:

Leadership development often fails when delivered as disconnected modules without a coherent progression. Participants needed a journey that would build systematically from self-awareness to team leadership to organisational understanding.

Our Solution:

We structured the program around three integrated pillars:

Understanding Self

  • Self-awareness and personal leadership style assessment
  • Emotional intelligence development
  • Personal values clarification and alignment
  • Growth mindset cultivation

Understanding Team

  • Effective communication strategies
  • Conflict resolution and feedback techniques
  • Team dynamics and motivation principles
  • Coaching and mentoring skills

Understanding Organisational Context

  • Strategic thinking and business acumen
  • Stakeholder management
  • Change leadership
  • Navigating organisational complexity

This progressive structure allowed participants to build on insights gained in earlier modules, creating a cohesive development experience rather than isolated learning events.

Challenge 3: Ensuring Practical Application

The Problem:

Many leadership programs fail because they remain theoretical, with participants struggling to apply concepts in their daily work. Instaclustr needed a program that would translate directly to improved performance.

Our Solution:

Evolutioned implemented several approaches to ensure practical application:

  • Each module included action learning projects tied to real business challenges
  • Participants engaged in peer coaching sessions between formal training
  • Leaders were equipped with specific observation guidelines to provide feedback
  • Regular reflection sessions encouraged participants to document their learning journey

This emphasis on application ensured that concepts moved beyond the classroom into daily leadership practice, creating immediate value for both participants and the organisation.

Results & Transformation

Participant feedback revealed high levels of satisfaction, with individuals emphasising the value of the program’s challenging content, insightful discussions, and practical skills development. Measurable growth was demonstrated in several critical leadership domains:

  • Enhanced self-awareness and emotional intelligence
  • Improved understanding of team dynamics and motivation
  • Greater ability to navigate organisational complexities
  • More effective communication and problem-solving approaches
  • Increased confidence in taking on leadership responsibilities

Leaders observed tangible improvements in communication, problem-solving, and proactive behaviours among participants. By investing in this comprehensive development program, Instaclustr positioned itself at the forefront of leadership development in the technology sector, gaining a significant competitive advantage in attracting and retaining exceptional talent.

Legacy of Learning

This leadership development initiative created lasting impact for Instaclustr in several important dimensions:

Sustainable Leadership Pipeline: The program laid the foundation for Instaclustr to develop a sustainable in-house leadership pipeline, supporting its long-term talent growth strategy. This reduced dependency on external recruitment for leadership positions and created clearer progression pathways.

Culture of Continuous Learning: By empowering its emerging leaders, Instaclustr contributed to establishing an organisational culture where continuous development is valued and encouraged. Participants became champions for learning within their teams.

Sector Leadership: Investing in comprehensive leadership skills within a technology company demonstrates a commitment to raising standards across the sector. This investment highlights the importance of leadership development beyond technical skills and contributes positively to the broader technology ecosystem.

Ethical Foundation: Throughout the program, we emphasised ethical leadership principles including:

  • Maintaining confidentiality in sensitive discussions
  • Creating an inclusive learning environment accessible to all participants
  • Presenting leadership theories objectively without bias
  • Being transparent about the limitations of various frameworks

This ethical foundation ensured that as participants developed their leadership capabilities, they also strengthened their commitment to responsible leadership practices.
